一些感想 – 2021(Some thoughts – 2021)

关于组织

解决一个问题,可以靠个人的能力,也可以靠组织的流程,组织的流程就是组织的能力。

组织设计流程考虑的是可靠、可重用。论解决问题的效率,通过组织的流程大概率是不如靠个人能力的。但组织拥有很多个「个人」,一个流程可以由多个「个人」共同完成,对于每一个参与的「个人」,感受到的可能是“组织流程比个人能力解决问题更高效”。

因此,一个可靠、可重用、又让每一个参与的「个人」感觉良好的流程,需考虑 3 个方面:

  • 可靠
  • 可重用
  • 分工合理

组织流程不健全时,很多问题要靠个人的能力来解决。随着组织流程慢慢完善,组织对个人能力的要求逐渐下降,会出现有能力但不出活的现象,即两个人能力差很大,但产出的价值却差不多。这时候,需要让有能力的人去负责流程中更复杂的点,或者去解决流程覆盖不到的问题。

关于个人

我是搞工程的,不是搞科研的。「能想通」和「能落地」二者互为充分必要条件。如果做一个架构,我说我只有想通的能力,没有落地的能力,那我觉得我根本就没有想通。因为那些不能落地的因素,我就没想通或者没想过。

以前,我对切换领域有个感悟:要先从专家心态切到小白心态,好奇、求知、敬重。现在我觉得,这个感悟不够深刻,境界还差得远。让自己切换心态,还是在和自己较劲。为什么自己会有专家心态?永远是小白心态,以求知为乐才是更美的境界。这也是受论语的启发:

子贡曰:“贫而无谄,富而无骄,何如?”
子曰:“可以,不若贫而乐,富而好礼者也。”

子贡曰:“贫而无谄,富而无骄,何如?”
子曰:“可以,不若贫而乐,富而好礼者也。”

About organization

To solve a problem, we can rely on personal ability or organizational process. Organizational process is the ability of the organization.

The organizational design process considers reliability and reusability. In terms of the efficiency of problem solving, the probability through the organizational process is not as good as relying on personal ability. However, the organization has many “individuals”, and a process can be completed by multiple “individuals”. For each participating “individual”, it may feel that “the organizational process is more efficient than the individual’s ability to solve problems”.

Therefore, for a reliable and reusable process that makes everyone involved feel good, three aspects should be considered:

  • reliable
  • reusable
  • Reasonable division of labor

When the organizational process is not perfect, many problems need to be solved by personal ability. With the gradual improvement of the organizational process, the organization’s requirements for personal ability gradually decline, and there will be a phenomenon of being able but not living, that is, the two people’s ability is very poor, but the output value is almost the same. At this time, competent people need to be responsible for more complex points in the process, or to solve problems that cannot be covered by the process.

About individuals

I’m engaged in engineering, not scientific research. “Being able to think” and “being able to land” are necessary and sufficient conditions for each other. If I say that I only have the ability to figure out, but not the ability to land, I don’t think I have the ability to figure out at all. Because of those factors that can’t land, I didn’t think about it or thought about it.

In the past, I had an understanding of switching fields: we should first switch from expert mentality to Xiaobai mentality, curious, knowledgeable and respectful. Now I feel that this perception is not deep enough and the realm is far from perfect. Let yourself switch mentality, or compete with yourself. Why do you have an expert mentality? It is always Xiaobai’s mentality, and the more beautiful realm is to seek knowledge for fun. This is also inspired by the Analects of Confucius:

Zi Gong said, “what if you are poor without flattery and rich without pride?”
